As part of its 2020 IT urbanization strategy, our client, a major player of the transportation sector, sought support in defining and implementing a distributed governance model.

Solution
We adopted an approach in close collaboration with the client, who was simultaneously leading several projects on data models and the overall urbanization of their IT systems. We conducted numerous interviews to understand the roles of each stakeholder in the business and data areas involved. A pragmatic current state assessment was created, structuring the identified issues (organization, quality, knowledge, etc.). Together, we defined the target governance model and operational framework.

Results
After 12 weeks of work, we conducted approximately 10 interviews to assess the maturity and challenges faced by various stakeholders. Based on these insights, we developed a comprehensive synthesis and defined the target distributed governance model, which included guiding principles, key roles within teams, and tools to support operationalization. We also illustrated the functioning of each process, developed a detailed planning and budget, and provided support for implementing the first use cases.
